# Why AI pilots fail to reach production, and how to fix it.

A pilot proves that AI can do the job. Production proves that your teams use it, every day, in their real tools. In between, the same four obstacles always come up.

IN BRIEF

## Why do so many AI pilots stall?

The surveys agree: according to McKinsey, nearly two thirds of organizations have not yet started scaling AI across the enterprise, and according to BCG, 72% of companies cite integrating AI with their systems as a major challenge.

The causes are almost always the same: too many use cases launched at once, AI that works next to the tools instead of inside them, usage that drops after launch for lack of support, and time savings that nobody measures.

The answer: keep a few well-chosen use cases; link AI to your tools, or rebuild them AI-ready; train each team on its real problems; measure the gain on a metric you already track.

THE FOUR OBSTACLES

THE FOUR OBSTACLES

## What stops a successful pilot.

The causes we find in the companies we work with.

SCATTER

Ten use cases launched at once, none carried through.

ISOLATION

The AI works in a demo, not in the ERP or the CRM.

FADING

Usage drops a few weeks after launch.

NO METRIC

The time saved is real, but no metric shows it.

WHO IS AFFECTED

Any company that has run generative AI or agent experiments and wants them used day to day.

WHAT WORKS

## Four answers, one per obstacle.

These are the steps of our method, applied to your pilots.

### A few well-chosen cases

We rank your use cases by gain and by difficulty, and keep only two or three.

### AI linked to your tools

With your IT department, we link your tools to AI, or rebuild them AI-ready.

### Teams that use it

In a hands-on session, everyone leaves with an agent that solves a real problem. We follow usage over time.

### A measured gain

We review the process involved, then measure the gain on a metric you already track.

BEFORE / AFTER

## From pilot to daily use.

ResultA positive impression.A gain tracked on an existing metric.

Every gain is measured in your company, from your starting point.

OUR METHOD

## Four steps, in a loop.

The four steps of our method, in a loop. Each can be done on its own; together, they organize AI across the whole company.

### Inspire your leadership team

A keynote built on cases from your business. Your leadership decides where AI will be useful, and where it will not.

### Map your operations

We spot the bottlenecks, rank use cases by gain and difficulty, and name the tools to keep.

### Bring your teams on board

In a hands-on session, everyone arrives with a real problem and leaves with the AI agent that solves it. An AI policy sets the shared rules.

### Build with the AI Factory

Our engineers build AI-ready business tools with you. You keep the keys.

YOUR QUESTIONS

## Questions about AI pilots.

Why do AI pilot projects fail?

Rarely because of the technology. Most often: too many cases launched at once, AI that is not linked to the team’s tools, usage that drops for lack of support, and gains that nobody measures.

How many use cases should you launch at once?

Two or three, well chosen: useful, quick to put into service, and backed by a willing team. The next ones come once the first are used every day.

How do you move an AI pilot into production?

By linking it to the team’s real tools, training users on their own files, setting the control rules with the IT department, then measuring the gain on an existing metric.

Do we need to rebuild our tools for AI to work?

Not always. Often, it is enough to link them to AI through connectors that your IT department controls. When an in-house tool gets in the way, we rebuild it AI-ready.

How do you measure the gain from an AI project?

On a metric you already track: processing time, volume handled, follow-up rate. Measure before, then after, on the same scope.

What if usage drops after launch?

Go back to the team: understand what is blocking, adjust the tool, run another hands-on session. Usage is followed over time, not just at launch.
